"Should we fix churn or build that feature everyone's asking for?"

The top request is a reporting dashboard. Maybe 20% of users asked for it. But I'm not sure if it would reduce churn or just make existing happy users happier.

That's a critical distinction. Have any of the users who churned mentioned reporting as a reason they left? Or is this feedback from your most engaged users who are staying regardless?

...honestly, the churn surveys mostly say 'too hard to get started' and 'didn't understand the value'. Nobody churned because of missing reports.

Then reports are a retention sweetener, not a churn fix. Here's what I'd push back on: you probably don't need 3 engineers on onboarding for the full quarter. What if you scoped a 4-week onboarding sprint, measured the impact, then pivoted to features?
